Key takeaways

B2B marketing organizations are drowning.

Every day you’re expected to do more with less, faster, and it never seems to turn off.

In the face of this onslaught, you have three choices:

  • Do what you’ve always done, spend more on paid media and events, and pray that it works. I’ll let you in on a secret: It won’t, because all your competitors are doing the same.
    ‍
  • Blame it on your tech stack and add more to it, this time with AI features. That’s part of the solution but won’t get you out of the hole on its own.
    ‍
  • Embrace the new normal. This is of course the right answer, but the way to go about it is not what you think. It’s not just about new shiny AI tech. It actually starts with a hard dose of truth and builds from there.

The hard truth: Our old demand gen operations models are no longer relevant

Generative AI — and the democratization of creation, pace of change, and zero-click era that it ushered in — has fundamentally changed the opportunities available to B2B marketers and the environment we’re marketing in. If you continue to focus on the same channels with your same tech, resources, and processes, you'll slowly degrade and become irrelevant.

Simply spending more on paid media isn’t the answer because paid media is no longer one of the biggest sources of brand awareness and traffic. (And you should seriously question any paid media agency that tells you otherwise.) Rather than discovering companies in the wild, B2B buyers are asking AI agents for recommendations tailored to their specific use cases, and these tools aren’t influenced one bit by your ad spend.

At the same time, AI tools have been hugely disruptive within organizations. The ability to do anything and everything lightning fast has led to a proliferation of wonderful and terrible agents, content, and reports — making it difficult to identify, operationalize, and build on successes. But using AI to do more of what you’re already doing faster is missing the point. And AI that isn’t managed, governed, or thought through adds to load instead of relieving it.

There is a path through all of this. It requires leadership, courage to be bold, and a willingness to rethink cherished notions. Rather than taking it for granted that old models still work, it means looking at everything you do with fresh eyes. It means taking big enough chances to fail fast, and folding what you learned into the next iteration. And it means leaning hard into change management. AI has the power to transform the marketing organization, but it takes thoughtful human collaboration and communication to get there.

Your marketing transformation starts with three questions

Marketing leaders must understand what they have, the good and the bad. Ask yourself these three questions, and be brutally honest with your answers:

1. How good is your data foundation?

There is no Sales + Marketing Growth Team without trust in your data and signals. Do you have the right target accounts and buying team contacts? How do you know they’re good? What are you doing to validate them? What signals are you using to derive intent? If the answer is keyword intent surge using the same ABM and intent platforms that everyone uses, or an engagement surge based on opens, clicks, and visits alone, that's not enough.

2. Do you really understand your customers and their buyer journeys?

B2B buyers are leaning into agentic research, trusting AI tools to provide more thorough, relevant, and unbiased information and guidance than going through a multi-step process with your SDR, then your AE, then your AE+SE, and on and on. Rather than tweaking your lead scoring model, rethink how you determine what’s ready for Sales. Invest in using AI to connect your data sets and listen to real underlying signals. The unlock is in doing things in a way that was previously impossible or prohibitive because of cost and effort.

3. How well does your tech stack support the new zero-click reality?

AI-enabled transformation starts with having clear goals, identifying organizational constraints, and developing an agile roadmap-driven structure to drive transformation. If you’re feeling lost about how to go about this, you’re not alone. Having an internal resource or a partner who has done this before, understands your current state and tech stack, and knows how to operationalize the new AI-native stack is what makes this attainable.

How to stand out

The new moat is digital agility — the ability for you to be nimble, multi-modal, and use new platforms with humans in the loop to not just expedite and make efficient what you already do, but to do things in a way that wasn’t possible even a year ago.

The new superpower is an evolved, modern, AI-enabled growth OS that eclipses some of the decades-old tech you have and is built for humans and LLMs.

The new org is humans, agents, and service providers working in a tightly integrated way to deliver highly relevant, contextualized experiences to your audience.

It’s happening already. Not everything is sorted, but that’s OK if you want to be leading the way and standing out.
